If Everything Runs Through You, You Don't Have a Business. You Have a Job.

The hardest thing I tell executives is this: you are the bottleneck. Not your team. Not your processes. You. And AI is the only realistic path out.

I'm going to say something that most consultants won't say to your face. The reason your business isn't growing as fast as it should is probably you. Not your market. Not your team. Not the economy. You.

Specifically: the fact that everything requires your input, your approval, your awareness, your sign-off. The fact that your team can't move without checking with you first. The fact that you've become so central to operations that the business would slow to a crawl if you took two weeks off.

That's not a compliment. That's a structural failure.

How does an executive become the bottleneck?

It starts with competence. You built this business because you're good at what you do. Better than most people you could hire. So early on, doing it yourself made sense โ€” it was faster, better, and cheaper than teaching someone else. That was the right call then.

The problem is the business grew and the approach didn't change. You're still the best at most things. But "best" doesn't scale. And "fastest in the short term" becomes "slowest at scale." The bottleneck that was a feature in Year 1 is a ceiling in Year 5.

What are the three levels of executive bottleneck?

Level 1: operational decisions. You're approving things that shouldn't need your approval. Quote sign-offs under a certain threshold. Routine client communications. Content going out on social. These can be handled by clear frameworks and, increasingly, by AI systems that operate within those frameworks.

Level 2: information synthesis. You spend hours every week gathering information to make decisions that should arrive on your desk pre-synthesised. Sales numbers, operational metrics, client health scores, team capacity. AI can aggregate this, surface the exceptions, and present you with what needs attention โ€” rather than making you hunt for it.

Level 3: cognitive load. This is the most insidious one. Even when you're not actively making decisions, the awareness of everything that could go wrong โ€” the outstanding invoice, the at-risk client, the hire that's behind schedule โ€” occupies mental bandwidth. When AI systems are handling those things, that bandwidth comes back. It's not just time. It's thinking capacity.

How do you stop being the bottleneck?

The path out of the bottleneck isn't hiring more people. It's building systems that make decisions within defined parameters, escalate when they need to, and keep you informed without requiring your constant input.

You should be making three types of decisions: strategic (where is the business going), exceptional (the things that genuinely require your judgement), and relational (the human connections that can't be systematised). Everything else should be running without you.

That's what AI makes possible. Not a replacement for leadership โ€” a liberation of it.
